Clinkers In My Heatmore

I am on a board at a local camp that recently switched from wood grates to coal grates in our outdoor Heatmore. Since we have started we have been getting huge clinkers, so much so that we cannot burn more then a few days without letting it go out and crowbarring them out. Any ideas ?
